AI Ecommerce Photography Playbook: From Ghost Mannequin to On-Model at Scale

Ecommerce photography is a solved category in 2026 for brands that move first. The playbook below is what our highest-performing retainer clients run. Every DTC and enterprise fashion brand serious about content should be on some version of this within 12 months.

Tier 1: Ghost mannequin PDP

Every product needs a clean front, back and detail shot on an invisible mannequin. In 2026 this is best handled by a dedicated ghost mannequin workflow — either a tool (Photoroom, Cutout.pro) or as part of the agency retainer. Cost: 20-30% of traditional studio. Speed: hours, not days.

Tier 2: On-model PDP

The primary PDP hero shot showing the product on an AI fashion model. This is the highest-impact image on any PDP — it drives conversion. Use an AI fashion agency for this tier. Cost: 10-15% of traditional studio per final image. Speed: 48 hours.

Tier 3: Lifestyle / lookbook

The same product in context — a cafe, street, interior, natural setting. Drives paid social and email creative. Best produced alongside Tier 2 in the same shoot to preserve model consistency. Also agency work.

Tier 4: Campaign / editorial

Seasonal hero campaigns. Mix of AI (volume variants) and human (anchor shot). This is where brand story lives. Budget more here than elsewhere — the hero image sets the brand feeling for the whole season.

Tier 5: Social / paid variants

Rapid variant creation from Tier 2-4 source images. Different crops, captions, backgrounds for A/B testing on paid channels. High volume, low cost per asset. Agency handles this as part of monthly retainer.

Workflow and cadence

Weekly drop of new SKUs to the agency every Monday. First cut Friday of that week. Retouch revisions over the weekend. Final assets routed to DAM and PDP Monday of the following week. This is a 1-week cycle from tech-pack to live PDP — versus 4-6 weeks for traditional studio.
